When I sit down with you as a CEO for the first time, one of the first things I try to understand is how you became the CEO. Were you the founder of the company, or were you brought in to lead someone else’s vision?
Why does this matter?
How you arrive in the CEO seat deeply influences how you lead. As your CEO coach, I begin by understanding where you are in your leadership journey, and then tailor my coaching to support your growth from that perspective.
In this blog entry, I aim to highlight the distinct differences between founder CEOs and hired CEOs, and how effective coaching must take on a distinctly different approach for each. If you’ve ever wondered, “Will coaching really help someone in my situation?” then this blog is for you.
Founder vs. Hired: Why It Matters in CEO Coaching
Not all CEOs are the same. Yes, you may share a title, but your context, history, mindset, and challenges are often vastly different. Founders and hired CEOs face very different internal and external pressures, and that affects the kind of coaching they need.
Effective CEO coaching isn’t about pushing you through a preset curriculum. It’s about understanding what success looks like for you and your company, then helping you reach it faster and more effectively.
Let’s take a closer look at both paths.
Coaching for Founder CEOs: The Visionaries
If you’re a founder CEO, you likely built your company from the ground up. You’ve poured your time, your energy, your ideas, and your identity into the business. The wins feel personal. So do the losses.
That passion and connection are your greatest strength and, sometimes, your biggest hurdle.
Common Challenges for Founder CEOs:
- Identity entanglement: It’s hard to separate yourself from the company. If it struggles, you may feel like you are failing.
- Difficulty letting go: You know every corner of the business. Delegating, especially at scale, can feel unnatural or risky.
- Founder’s syndrome: Resistance to new ideas or outside feedback, especially when those ideas challenge “the way we’ve always done it.”
- Scaling leadership: Moving from being the “doer” to the “leader of leaders” is a tough transition.
How I Coach Founder CEOs:
My work with founder CEOs is often about helping you evolve from founder to enterprise leader.
That means:
- Helping you let go of roles and decisions that no longer serve your time or your vision.
- Creating space for your executive team to grow and lead.
- Supporting you through emotionally complex decisions like succession planning, equity dilution, or cultural change.
- Pushing you when legacy thinking is getting in the way of innovation.
Most importantly, I help you reconnect with what you want, beyond the company, because when you lead from a grounded, intentional place, your business benefits too.
Coaching for Hired CEOs: The Inheritors
If you’re a hired CEO, you may not have built the company, but you’re responsible for leading it forward. And that comes with its own unique set of challenges.
You’re stepping into a culture, a team, and a vision that existed before you arrived. You are expected to deliver immediate results, but you also have to earn trust before you can drive big changes. The spotlight is on you, and the margin for error can feel razor-thin.
Common Challenges for Hired CEOs:
- Establishing credibility: You weren’t “born” into the company, so you need to build trust with stakeholders, including the board, the team, and customers.
- Navigating legacy culture: You may inherit outdated or dysfunctional practices, systems, or mindsets.
- Working in the founder’s shadow: If a charismatic founder is still involved, it can be difficult to step fully into your own authority.
- Balancing speed and sensitivity: You want to move fast and make an impact, but too much change, too soon, can backfire.
How I Coach Hired CEOs:
With hired CEOs, coaching is often about helping you lead boldly while respecting the ground you’re standing on.
That means:
- Building your executive presence and communication early on.
- Coaching you through board relationships and how to manage up effectively.
Helping you navigate team politics with integrity and clarity. - Supporting you in crafting a compelling leadership and growth narrative that aligns the organization around your vision.
We don’t just work on strategy. We work on positioning, influence, and trust because in your role, how you lead is just as important as what you do.
What All Leaders Have in Common
Despite the differences, there are a few universal truths I’ve seen in coaching all kinds of CEOs:
- Every CEO faces loneliness at the top.
- Every CEO needs a trusted, confidential space to think, reflect, and grow.
- Every CEO has blind spots.
- Every CEO can sharpen their decision-making with the right kind of support.
No matter how you got to the top, the goals are the same: lead more effectively, drive your company forward, and grow both professionally and personally.
Real Examples from the Field
Let me share a couple of coaching stories that illustrate how this tailored approach works in practice.
Founder CEO: Tech Startup Scaling Fast
In this instance, the founder had just raised a Series A round of funding. She was brilliant, visionary, and deeply respected, but she was drowning in decision fatigue and struggling to let her leadership team take the lead.
We worked together to restructure her week, redefine her role, and shift her mindset from “every problem is mine” to “every leader owns their lane.” The results? Increased team engagement, more strategic focus from her, and a noticeable increase in energy and confidence.
Hired CEO: Brought Into a Legacy Family Business
In this example, the CEO was the first outsider ever to run the company. Although talented and sharp, he encountered resistance from long-tenured executives and board members loyal to the founding family.
Together, we created a 90-day plan to establish authority, identify key allies, and achieve small but meaningful wins. We also worked on new messaging to the board. helping them see him as a “trusted steward of growth” rather than a “change agent.” As you can see, these are very different CEOs, and a generic approach couldn’t solve their challenges.
What If You’re Not Sure Which You Are?
You might be a co-founder who didn’t lead from day one. Or maybe you’re a hired CEO who feels more like a founder, given how much transformation you’ve had to lead.
That’s okay. Labels don’t matter as much as behaviors and contexts. As part of my role as your CEO coach, I aim to understand your leadership environment and support your success within it.
How Coaching Adapts to Your Journey
Whether you’re a founder CEO or a hired executive, your growth as a leader depends on your company’s ability to advance to the next level. If you’d like to hear more about this, I invite you to watch this video, where I share when coaching is most valuable, the questions you should be asking yourself, and how I help CEOs better understand how to improve their leadership skills.
CEO coaching isn’t just about you feeling better. It’s about:
- Making better, faster decisions
- Building stronger executive teams
- Communicating more effectively with your board
- Managing stress and maintaining high performance
- Growing your leadership capacity as your company grows
- When you grow, your company’s growth follows.
And the truth is, every CEO is under pressure to grow. Whether it’s scale, stability, or innovation, you’re responsible for delivering. Coaching provides the structure, space, and support to achieve growth in a sustainable and strategic way.
Common Questions About Coaching for CEOs
Which type of CEO needs coaching more: founder or hired?
Both benefit, but in different ways. Founders often need help shifting from operator to leader. Hired CEOs often need support in stepping into a position of influence and trust.
Can one coach be effective for both?
Absolutely, but only if they deeply understand the nuances of each path. I’ve worked with both types of CEOs for over 10 years, and my approach adapts to fit each leader’s unique context.
How quickly will I see results?
Many CEOs feel an immediate shift in clarity and energy within the first few sessions. Long-term transformation happens over time with consistent, ongoing work.
What if I’ve already had coaching before?
Great. We’ll build on that foundation. My role isn’t to reinvent you. I want to help you refine and elevate the way you lead right now.
Choose a Coach Who Knows Where You’ve Been and Where You’re Going
Whether you created your company from a napkin sketch or were brought in to turn things around, coaching for CEOs should be tailored to each individual. It should take into account your history, context, and ambitions.
If you’re ready to explore what that could look like for you, I’d love to talk.
